Turning three onboarding silos into one journey to a merchant’s first $500

Merchant onboarding was split across three teams, and merchants felt every seam. I organized my team around the merchant’s journey instead of the devices, and accessories connected end to end for the first time in four years.

Accessory connections per terminal in 2026, up from a near-zero start; credit shared with direct accessory sales
~2x

From a feature list to one model of the admin’s job

I ran the committed roadmap and a long-term vision in parallel, both organized around one model of the admin’s job, so the group never started from zero.
